Reem had the better plan. Cleaner numbers, lower risk, a shorter shutdown window. She walked into the committee ready to present it. Forty minutes later they approved Tariq's version. His slides were worse. He had just spoken to three of the five people in that room before any of them sat down.

The insight

If you are trying to convince people once the slides are up, you are already too late.

By the time people are in the room, most of them have already decided. In a corridor, over coffee, on a call you were not on. Reem lost because she treated the meeting as the event. Tariq treated it as the closing formality.

The work of influence happens before the room, one person at a time. This is not lobbying and it is not politics in the ugly sense. It is finding out where each person stands, what they are actually worried about, and what they need to hear to say yes. Then handling the objection quietly, before it becomes a public one you cannot answer on the spot.

You will not win every room. But you should never again walk into one blind.

Smart Assist Prompt

Map the room before you enter it. For each person, you want three things: Where they stand now, their real Interest underneath the stated one, and what they Need to hear to move to yes. Call it WIN.

"I have a decision meeting on [topic] on [date]. The people in the room are [names and roles]. My proposal is [one line]. For each person, map three things: where they likely stand right now (for, against, or undecided), what their real concern probably is underneath the stated one, and what they would need to hear from me to move to yes. Then give me one short talking point for a one-to-one conversation with each of them before the meeting. Put it in a table I can read on my phone."

Run it the week before. Then have the two conversations it makes obvious.
